| Phase | Focus | What you do | What success looks like |
|---|---|---|---|
| Days 1-30 | Learn and secure | Grant access, share checklists, review all output daily in week one and every few days after | Core tasks done accurately with few corrections |
| Days 31-60 | Work independently | Reduce checking to spot checks, widen the remit, agree approval rules | Predictable turnaround and fewer questions |
| Days 61-90 | Own and improve | Hand over end-to-end processes, ask for improvement ideas, set longer-term goals | The VA runs defined processes and suggests better ways |
Access, tools, introductions and two or three simple tasks with clear instructions.
Check every output. Give specific feedback and update the written checklist.
Introduce two to three recurring tasks at a time.
Hold a 30-minute review: what is working, what is not and what to add.
Record short walkthroughs of tasks as you go; they become your training library. See our guide to working with a virtual assistant for tools and delegation habits.
By the second month, the VA should handle recurring tasks with light supervision. Move from daily review to spot checks, agree what can be done without approval and widen the remit to more complex work. This is the time to add judgement-heavy tasks such as drafting customer responses or managing calendar conflicts. Track turnaround time, error rate and how often the VA needs to ask for help.
By day 90, aim for end-to-end ownership of defined processes: for example, the weekly report, invoice chasing or inbox triage. Ask the VA what they would change, and adopt the good ideas. Decide whether to increase hours, add responsibilities or plan a longer-term development path.
Errors or corrections per week.
Time from request to completion against agreed targets.
How often the VA needs help or approval.
Timely updates and clear questions.
Improvements suggested and adopted.
Confirm overlap hours in writing and use a handover note at the end of each shift. Write instructions in plain English and use recorded walkthroughs to reduce misunderstandings. If the VA handles personal data, make sure a Data Processing Agreement and UK GDPR transfer safeguard such as the IDTA are in place; the ICO explains the requirements on its international transfers page, and our legal guide has more. With a managed provider, you can also raise problems with the provider, who can coach or replace the VA.

Use a 30-60-90 day plan: secure access and core tasks in the first 30 days, independent work with spot checks by day 60, and ownership of processes by day 90, with weekly reviews throughout.
Most VAs are working reliably on core tasks within 30 days and independently by 60-90 days, depending on task complexity and how clear your documentation is.
Set up access securely, introduce the team, share checklists and give two or three simple tasks. Review every output and give specific feedback.
Use written checklists and short recorded walkthroughs, review early work closely and update instructions as you learn what is unclear.
Accuracy, turnaround time, independence, communication and initiative. Review them at 30, 60 and 90 days.
Use least-privilege access, a password manager, multi-factor authentication and approved devices, and have a Data Processing Agreement and transfer safeguard in place.
